Flow is often described as the rare moment when effort becomes effortless: attention narrows, self-consciousness recedes, and the activity in front of us seems to carry us forward. Because the experience feels almost magical, conventional advice tends to treat it as something that appears only when skill and difficulty are perfectly balanced.
In this Stanford Graduate School of Business conversation, David offers a different explanation. He argues that flow can arise when an activity repeatedly resolves uncertainty about what will happen next. That shift—from pursuing an ideal challenge level to designing useful uncertainty—creates practical ways to improve focus, goal setting, collaboration, and even recovery from an unproductive mental rut.
Rethinking Where Flow Comes From
The familiar account of flow emphasizes complete absorption in a demanding but manageable task. If the task is too easy, boredom follows; if it is too difficult, anxiety takes over. Under this model, people enter flow when the challenge sits in a narrow zone matched to their abilities.
David challenges the idea that such an optimal challenge is always necessary. In his account, the deeper mechanism is uncertainty reduction. An activity captures attention when it presents an unresolved outcome and then allows us to discover that outcome through action. The mind becomes invested in closing the gap between not knowing and knowing.
That distinction matters because uncertainty exists in far more situations than conventionally “challenging” work. A person may become absorbed in a simple game, a repetitive physical action, or a creative experiment—not because the activity tests the limits of their competence, but because each attempt answers a small question. Will this move work? Can the pattern continue? What will the next version look like?
Flow, from this perspective, is not simply the reward for performing at the edge of one’s abilities. It can also be the experience of repeatedly turning open possibilities into concrete results.
Why Uncertainty Can Strengthen Attention
Uncertainty is usually discussed as a burden. It can make decisions uncomfortable, plans fragile, and communication stressful. Yet David’s argument draws an important line between uncertainty that remains unresolved and uncertainty that an activity helps us reduce.
The first kind can be paralyzing. When people lack information and have no meaningful way to obtain it, worry tends to expand. The second kind can be motivating because action produces an answer. Attention follows the process of finding out.
A slot machine is an extreme illustration. Pulling its lever creates an immediate transition from an unknown result to a known one. That rapid resolution can be intensely absorbing, even though operating the machine requires little skill. The example is not offered as a healthy model to imitate wholesale; it demonstrates that challenge alone cannot fully explain sustained engagement.
The same basic pattern appears in more constructive settings. Drafting a paragraph reveals whether an idea can be expressed clearly. Trying a new approach in a meeting shows whether colleagues will respond. Practicing a movement answers whether coordination is improving. Each action closes one uncertainty while often opening another, giving attention a reason to remain.
Design Goals Around Outcomes You Cannot Fully Predict
Goal setting often focuses on certainty and control. We are encouraged to make targets explicit, measurable, and achievable. Those qualities remain useful, but David suggests that a goal can become more engaging when its outcome is not guaranteed in advance.
Consider the difference between completing a routine quantity of writing and trying to produce a passage that meets a meaningful standard of quality. The first goal can be tracked, but its outcome may feel predetermined once enough time is allocated. The second contains a live question: can the writer create something genuinely effective today?
Streaks offer another useful structure. Trying to maintain consecutive successes—whether balancing an object, completing a practice sequence, or hitting a target—creates uncertainty on every attempt. The next action could extend the run or end it. Immediate feedback then resolves that uncertainty, keeping attention anchored to the task.
This does not mean goals should be vague or dependent on luck. Productive uncertainty still requires agency. A useful target combines an outcome that matters with actions capable of influencing it.
A practical flow-oriented goal therefore tends to include three elements:
A result that is possible but not assured
A short feedback loop that reveals progress
Another meaningful action available after each result
For knowledge work, that might mean testing whether a proposed headline improves reader comprehension rather than merely producing ten options. For a sales team, it might involve experimenting with a specific opening question and observing how prospects respond. For a learner, it could mean attempting retrieval before checking the correct answer.
The point is to turn work into a sequence of consequential questions rather than a flat list of obligations.
Build Fast, Informative Feedback Loops
If resolving uncertainty helps generate flow, delayed feedback becomes a design problem. A person can spend weeks on a project without learning whether the underlying approach is working. During that interval, uncertainty accumulates but is not converted into useful information.
Shorter cycles make engagement easier. Writers can test a section with an editor before completing an entire manuscript. Product teams can put a small prototype in front of users. Managers can define an early signal that indicates whether an initiative is moving in the intended direction.
The quality of the feedback matters as much as its speed. A response such as “this isn’t quite right” leaves many questions untouched. A specific observation—readers understand the example but cannot identify the recommendation—resolves more uncertainty and points toward the next action.
This model also explains why visible progress can feel so compelling. A prototype becoming functional, a difficult passage becoming clearer, or a practiced sequence becoming more consistent gives the mind evidence that effort is changing the outcome. Progress is not merely reassuring; it continually converts possibility into knowledge.
Create Shared Flow Through Communication
Individual immersion is only part of the story. Teams must also manage uncertainty together. For collaboration to become absorbing rather than confusing, people need enough shared understanding to interpret feedback and coordinate their next moves.
David identifies three central ingredients in effective communication: trustworthiness, clarity, and specificity.
Trustworthiness determines whether people believe the information they receive. Without it, even precise statements leave unresolved doubts about motives or reliability. Clarity helps listeners grasp the intended meaning without spending energy decoding avoidable confusion. Specificity gives them something concrete enough to act on.
Together, these qualities make uncertainty manageable. Team members can see what is known, what remains unsettled, and how their work will help produce an answer. That shared movement from question to result can support a collective form of flow.
Ambiguity, however, is not always a mistake. David notes that it may sometimes be used strategically. Leaders may leave room for interpretation to invite creativity, preserve flexibility, or avoid constraining a solution too early. The crucial distinction is whether ambiguity serves a purpose or merely transfers confusion to other people.
Useful ambiguity opens a space that participants can explore. Poor communication leaves them uncertain about expectations, ownership, or the meaning of success. The former can stimulate discovery; the latter usually drains attention.
Use Play to Reset a Stuck Mind
David’s personal examples make the theory unusually concrete. One of his preferred flow activities is building with Lego bricks. He sometimes does this in his office as a reset before returning to other work.
The appeal is easy to understand through the lens of uncertainty reduction. Each piece presents possibilities, while every placement immediately reveals whether the emerging structure works. The activity offers clear physical feedback without requiring the emotional weight of a major professional decision.
He also describes throwing markers toward a recycling bin and trying to achieve consecutive successful shots. The improvised game creates a compact loop: aim, throw, observe, repeat. A streak adds just enough uncertainty to make the next attempt matter.
These rituals are playful, but they are not necessarily trivial. When a person is mentally stuck, demanding more abstract effort may reinforce frustration. A bounded activity with immediate consequences can restore the experience of effective action. After repeatedly converting intention into visible results, returning to complex work may feel easier.
There is also a memorable practical warning attached to the marker exercise: anyone approaching David’s office should knock before entering. Flow-enhancing workplace games still benefit from basic safety and consideration.
A Practical Method for Entering Flow
The conversation suggests that flow can be designed more deliberately, though never commanded on demand. Start by identifying a task that currently feels dull, overwhelming, or shapeless. Then ask what meaningful uncertainty the work could resolve.
Next, reduce the distance between action and information. Instead of waiting until the entire task is finished, create a smaller attempt whose result can be observed quickly. Define success clearly enough that the feedback will teach you something.
If motivation remains low, introduce a modest game structure: a streak, a prediction, a time-bounded experiment, or a series of increasingly refined attempts. The aim is not to manipulate yourself with arbitrary rewards. It is to make the unfolding result perceptible.
For collaborative work, state the open question explicitly. Explain what the team is trying to learn, why the answer matters, and what evidence will count. Communicate with enough trustworthiness, clarity, and specificity that everyone can participate in resolving the same uncertainty.
Finally, when serious work refuses to move, consider a short physical or creative reset. Building, tossing, sketching, or arranging can provide the rapid action-feedback cycle missing from the larger problem.
Flow may feel like sinking effortlessly into an activity, but David’s argument reveals a structure beneath that sensation. Attention deepens when action carries us from uncertainty toward discovery. By creating consequential questions, shortening feedback loops, and making progress visible, we can give focus more opportunities to take hold.
